AI that earns its place

Most AI in products is decoration. Here is how we decide where it genuinely belongs, and where it is just there for the pitch deck.

There is a version of "AI-powered" that means nothing. A chat bubble in the corner. A "summarise" button no one asked for. A feature that exists so the landing page can say the word. It demos well and it changes nothing about whether the product is good.

We build the other kind. AI that earns its place is AI you would miss if it were gone.

The test is subtraction, not addition

The wrong question is "where could we add AI?" You can add it anywhere. The right question is "where would removing a human step make the product genuinely better, and can a model do that step reliably enough to trust?"

If the answer is yes, the AI is load-bearing. If the answer is "it is a nice extra," it is decoration, and decoration ages badly.

Three places it usually earns its place

  • The manual step that eats a week. The copy-paste between tools, the triage, the first-draft that a person then edits. Automating the boring middle is where AI pays for itself quietly.
  • Retrieval over your own data. Answers grounded in your documents, current and defensible, beat a general model guessing. This is unglamorous and it is where most real value sits.
  • The first sentence of an interaction. For an AI-native product, the opening line the model says is the product. Get it right and everything downstream feels intentional. Get it wrong and every screen feels hollow.

And where it does not

A model that is right 80% of the time is a disaster in a place that needs to be right every time. Before we wire AI into a flow, we ask what happens on the 1-in-5 where it is wrong. If the answer is "the user quietly gets bad output and never knows," we do not ship it there. We put a human gate in front, or we do not use AI at all.

The credibility is never the model's. It is yours. The system's throughput can be the AI's. The trust has to stay human.
